The situation

A seven-person HVAC company in Brampton. The owner quoted jobs from attics and crawl spaces all day, which meant the phone rang out — a third of inbound calls, mostly during the exact hours homeowners call about a dead furnace. Quotes that did go out got one follow-up if anyone remembered. In HVAC, the first company to answer usually wins the job; this one was competing on callbacks.

The scope — one workflow, one number

The number to move: quoted dollars won per month. The workflow: missed call to booked estimate, plus quote to answer. Two weeks, fixed scope, built on the phone number and quoting software he already had.

  1. 01

Missed-call text-back — any unanswered ring gets an instant text: “This is [company] — sorry we missed you. Furnace, AC, or something else?” The AI agent takes it from there: triages urgency, quotes the service-call fee, and books the estimate into the calendar.

  2. 02

Three-touch quote follow-up — every quote now follows up on day 2, day 5, and day 12, each message written in the owner's voice, each with a one-tap “book it” link. Replies route to his phone; silence just continues the sequence.

  3. 03

Phase two, earned: once quote recovery proved out, we added seasonal maintenance reminders to the same rails — filling the September schedule with tune-ups from his own customer list.

What it didn't need

No new website, no new phone system, no CRM migration, no AI subscription he'd have to learn. The build ran entirely on tools he already paid for — which is why it was two weeks and not two months.

I used to lose jobs because I was under a house with no signal. Now the text goes out before I've even seen the missed call.
